The AI Second Brain
In my last email I asked:
Does too much of your business still depend on YOU?
That can sound like a big, philosophical business question…
So let’s make it painfully practical.
Go offline for 10 hours.
Close your email. Mute Slack. Ignore WhatsApp.
Not as a wellness exercise :)
As a business test.
When you come back, look at what was waiting for you.
Did somebody need your approval before sending a proposal?
Did they ask where a file was?
Was a client waiting because only you knew what to say?
Did a lead go another few hours without a follow-up because nobody was sure who should handle it?
Those interruptions are showing you exactly where your business still depends on you.
And btw, this is not necessarily because your team is incapable.
Most of the time, they keep asking because the business has trained them to ask.
The information lives in your head OR the rules were never written down.
OR ownership is unclear.
Or you have become the default answer to every slightly unusual situation.
How to start fixing this, even with 0 AI
take the messages waiting for you and sort them mentally into 4 groups:
“Only I know where this is.”
That’s an information problem.
Put it somewhere your team can find it without starting an archaeological expedition through Google Drive/Sharepoint.
“They need me to approve this.”
That might be a decision-rule problem.
For example: proposals below a certain value can be sent without you. Standard discounts are already defined. Only unusual deals come back for approval.
“They need me to do this.”
That’s usually an ownership or workflow problem.
Someone, or some automation, should know what happens next, without you remembering to push it forward.
“This genuinely needs my judgment.”
Good. Keep that one.
The objective is to stop spending your brain on work that doesn’t require your brain.
And THIS is also where AI becomes useful.
Not “replace your team with 37 AI agents and go live on a beach.”
But practical things like:
Draft the follow-up when a proposal has been unanswered for 48 hours.
Turn a sales call into clear next steps.
Help your team find an answer buried inside your documents.
Repurpose one useful idea into several pieces of content without making you sound like a motivational robot.
The process still needs an owner.
Important decisions still need a human.
AI simply helps the obvious work move faster.
If you want to make this practical, don’t try to systemise your entire company this weekend.
Find the ONE interruption that keeps repeating.
Fix the missing information, rule or ownership behind it, like I just explained to you.
Then move to the next one.
Removing the same 10-minute interruption five times a week gives you back more than 40 hours per year.
